Building a scalable B2B acquisition engine through a self-serve college onboarding program for Cap & Gown Direct
Role: E-commerce Manager
Company: Cap & Gown Direct
Project Summary:
Developed the College Graduation Portal Program at Cap & Gown Direct, a small e-commerce operation within a larger B2B company. Identified an opportunity to streamline how colleges purchase and distribute custom graduation apparel by creating a self-serve onboarding program. Collaborated with institutions to build custom Shopify-templated sales pages hosted on our platform, generating high-authority backlinks from .edu and .org domains. Strategically designed a reactivation touchpoint before each graduation season to drive retention and upsell opportunities, while leveraging existing tools to keep the process scalable with minimal resources. Managed all fulfillment and customer support end-to-end. Onboarded 20 colleges in the first year, resulting in a 20% increase in customer retention, 10% increase in sales revenue, and 30% increase in organic traffic.

Background & Context
Cap & Gown Direct is a brand operating within a larger B2B company. As E-Commerce Manager, I led a small e-commerce department with limited access to broader company resources. Despite these constraints, the department was responsible for driving online sales, managing customer relationships, and identifying growth opportunities within our product lines.
Graduation apparel — caps, gowns, stoles, and accessories — is a high-volume, seasonal product category. Our target customers were students preparing for graduation, but reaching them directly at scale presented a significant challenge. Individual student acquisition was costly and fragmented.
The Problem
Colleges and organizations held graduation ceremonies regularly, often multiple times per year, and needed to source custom graduation apparel for hundreds of students at a time. However, the purchasing and distribution process was frequently confusing for these institutional buyers. There was no clear, streamlined way for colleges to place group orders, manage customization, and handle distribution logistics — leaving a gap between our product offerings and the people who needed them most.
The core friction points included: unclear purchasing workflows for bulk or custom orders, no centralized place for students to browse and buy institution-specific packages, and distribution and fulfillment burden that fell back on college staff.
Identifying the Opportunity
I recognized that colleges with recurring graduation events — particularly those holding four or more ceremonies per year — represented a high-value acquisition channel. Each college had direct access to hundreds of students, our core target audience. If we could make the process seamless for the institution, we could capture a large volume of end-consumer sales through a single relationship.
The opportunity was not just to serve these colleges, but to build a repeatable, scalable program that would function as both an acquisition engine and a retention mechanism — turning each college partnership into a sustained revenue stream.
The Solution: College Graduation Portal Program
I designed and implemented a program that allowed colleges and organizations to register their upcoming graduations with Cap & Gown Direct. We would then collaborate with each institution to build a custom-branded informational sales page, hosted on our website, that displayed their specific graduation packages — including caps, gowns, stoles, and optional upsell items like diploma cases and other accessories.
How It Worked
Onboarding: Colleges submitted an initial intake form expressing interest in the program. This captured key details about their graduation schedule, student volume, and customization needs.
Collaboration & Page Creation: We worked directly with each institution to build a dedicated sales page on our site. Each page was built using a Shopify template, allowing us to spin up new college listings quickly with a plug-and-play approach that required minimal effort per onboarding. The page included graduation details (date, location), curated cap and gown packages with custom branding, and optional add-on items for upselling.
Promotion & Traffic: Colleges linked directly to their hosted page from their own .edu and .org websites. This generated high-authority backlinks and drove organic traffic directly to our platform.
Fulfillment & Support: We handled all fulfillment, including fit issues, delivery logistics, and any customer service needs. This removed the distribution burden entirely from the college's staff.
Reactivation & Renewal: Before each graduation season, college staff were required to communicate with us to reactivate and update their hosted page. This built in a structured touchpoint that kept the relationship active and created natural opportunities to upsell or expand packages.
